BRR·Booked Revenue
Recovery

For U.S. residential HVAC businesses

Your unsold HVAC estimates could become your next qualified appointments.

You’ve already earned their interest. Give it a clear next step.

We reconnect with homeowners who already received your estimate, check whether their project is still relevant and help bring interested, qualified people back to your team.

Let’s discuss your unsold estimates

A 15-minute conversation about your backlog and whether a sprint fits.

Get more from your existing opportunities

Get more value from the leads you’ve already paid for.

Your marketing generated the enquiry. Your team assessed the project and prepared an estimate. BRR helps you revisit that investment, understand what happened next and bring interested homeowners back into a sales conversation.

01 / REVISIT

Give existing opportunities another chance.

These homeowners have already considered your company and received an estimate. We check whether their project is still active and whether a useful next step is possible.

02 / UNDERSTAND

Understand what held the decision back.

Timing, price, financing, unanswered questions or a change of plans can affect a purchase. Through approved follow-up, we explore current interest and capture the reasons homeowners share, giving your team a clearer starting point.

03 / MOVE FORWARD

Bring your advisor a conversation worth continuing.

We organise replies, check the agreed qualification criteria and pass interested homeowners to your team with their original estimate, current need and next step. Your advisor can focus on moving the decision forward.

04 / ASSESS VALUE

See the cost alongside the business value.

The pilot costs $750 to launch, plus $125 per verified qualified held appointment, capped at $2,250 in total service fees. Compare that cost with resulting sales and gross profit, using your own job economics.

Assess the added recovery cost alongside your original customer acquisition cost and the longer-term value of the customer relationship. Use your own service and repeat-purchase history to estimate that value.

05 / LEARN

Learn how to convert more of your existing leads.

Each sprint shows where opportunities progress and where they stop. Replies, held appointments and sales provide evidence for improving the next approved test: whom to contact, what questions to ask and how your team handles the next conversation.

21-Day Unsold Estimate Recovery Sprint

From unsold estimates to informed sales conversations.

BRR manages campaign preparation, approved follow-up, reply organisation, qualification and handoff, followed by outcome verification and reporting. Your team stays responsible for technical advice, estimates and closing the sale.

01 / FIND THE OPPORTUNITY

Find the opportunities worth revisiting.

You receive a clear view of which estimates qualify and whether your team can act on the opportunity.

BRR handles
A 15-minute fit conversation and, where appropriate, a 30-minute data review. We assess estimate age, job type, service area, contact eligibility, existing follow-up and appointment capacity.
Your team provides
Information about your backlog and current process. Launch requires at least 150 eligible first-party estimates from the last 14–180 days and a documented permitted contact channel.
02 / PREPARE THE PLAN

Start with a clean list and an agreed plan.

You know who will be contacted, what they will receive and how results will be measured.

BRR handles
Record preparation, deduplication and exclusions, including sold jobs and opt-outs. We reserve a random comparison group, normally 15–20%, prepare the message sequence and define qualification, handoff and outcome rules.
Your team approves
The records, messages, offer and measurement rules. You confirm available appointments and name the person who will handle interested homeowners.
03 / EXPLORE INTEREST

Discover who is still interested — and what changed.

You gain organised responses and a clearer understanding of the opportunities still open.

BRR handles
The approved email follow-up over 21 days, released in small batches. We review replies, explore current need and timing, record disclosed reasons for not proceeding and route questions that require your team’s expertise.
Your team contributes
Technical or commercial answers when needed, including current pricing and financing information. Follow-up questions and responses stay within the approved process.
04 / MOVE THE CONVERSATION FORWARD

Give your advisor the context to move forward.

Your team receives a relevant opportunity with the conversation history already organised.

BRR handles
Qualification against the agreed criteria and a handoff containing the original estimate, current need, relevant reply, disclosed obstacle and agreed next step. We support your existing booking process.
Your team handles
Follow-up within one business day, appointment availability, technical advice, revised estimates and the sales conversation.
05 / VERIFY THE OUTCOMES

Know what actually happened.

You see the difference between a reply, a booking, a held appointment and a completed sale.

BRR handles
Outcome observation through day 35 and verification using the agreed records. We track campaign and comparison-group results separately and verify which held appointments qualify for fees.
Your team maintains
Accurate appointment, sales and collected-payment records in your existing system.
06 / LEARN AND DECIDE

Decide what deserves another investment.

You receive a results report, a clear settlement and a recommendation to stop, improve or repeat.

BRR handles
Reporting on responses and progression through the funnel, disclosed barriers, comparison-group results and measurement limits. We reconcile verified appointment fees, the service-fee cap and the conditional day-35 guarantee.
Together
We assess the results against your job economics and identify changes worth testing next. Any further sprint has a separately agreed scope.

Check the fit before committing

A useful backlog.
A team ready to respond.

Best suited to residential HVAC businesses with replacement installations or another agreed job type. We confirm eligibility in a conversation and an agreed data review.

What we need to start

  • At least 150 eligible unsold estimates from the last 14–180 days.
  • Your own first-party records, with a documented permitted contact channel.
  • Available appointments and a named person to handle interested replies within one business day.
  • Approved messages, offer and outcome definitions.
  • A random comparison group, normally 15–20% of eligible records.

Your team stays in control.

You keep your existing CRM and booking process. Your advisors provide technical guidance, issue or update quotes, and close the job.

We exclude sold jobs, duplicates, opt-outs and other ineligible records. We work with existing opportunities; purchased homeowner lists and new lead generation are outside this sprint.

Unsure how many estimates qualify? Bring an approximate count to the first conversation.

The pilot offer • USD

A clear price.
A defined commitment.

The pilot covers the agreed review and setup, 21 days of campaign contact, reply handling and handoff, followed by outcome observation through day 35 and a results review.

ACTIVATION

$750

To prepare and launch.

The activation fee counts toward the total pilot service-fee cap.

VERIFIED HELD APPOINTMENT

$125

For a qualified appointment that happens.

Charged once per eligible campaign record, after held status is verified.

TOTAL PILOT CAP

$2,250

Your maximum service fees.

Includes activation and up to 12 paid appointments. No service-fee overage during the pilot.

For example: 3 verified paid appointments = $1,125 in service fees.$750 activation + 3 × $125. Applicable taxes and payment or transfer charges, if any, are addressed in the signed agreement.

What counts as a Qualified Held Appointment?

A unique eligible homeowner contacted in the campaign, within your service area and the agreed job type and timeframe, with a confirmed appointment and actual contact with your advisor or customer service representative. Your records verify that the appointment took place.

Cancellations, no-shows, unresolved reschedules and comparison-group appointments never count for fees or the guarantee. Each record can generate at most one appointment fee.

Conditional appointment guarantee

3 qualified held appointments by day 35,
or your $750 activation fee refunded.

With at least 150 eligible records and the agreed client conditions met, fewer than three verified appointments by campaign day 35 means a full refund of the activation fee. Fees for verified held appointments are assessed separately and do not reduce that $750 refund.

The conditions are part of the offer.
  • Valid eligible first-party records and documented permitted contact.
  • Approved messages and offer, with available appointments.
  • A named reply owner and the agreed handoff response time.
  • The agreed process and measurement conditions maintained.

The signed agreement sets the details. The guarantee covers appointments; sales, revenue, margin and collected payments are not guaranteed. There is no unlimited free extension.

Let’s discuss your unsold estimates

Before we talk

Your questions,
answered.

Clear expectations make a better pilot.

Our CRM already sends follow-ups. Why would we use BRR?

The starting point is your existing process. We review what is already happening, identify an eligible backlog and agree a focused test. The sprint adds managed follow-up, reply handling, a clear handoff and a results review. If your current process already covers the opportunity, we will discuss that before proposing a pilot.

Who is the sprint for?

U.S. residential HVAC businesses with replacement or other agreed job types, at least 150 eligible unsold estimates from the last 14–180 days, documented permission for the contact channel and capacity to handle interested homeowners. We confirm fit in a conversation and data review.

Do we need to change our CRM?

No CRM migration is required. We work from an agreed export of your first-party records and use your existing booking and outcome records. Your team remains responsible for technical advice, quoting and closing the job.

What counts as a paid appointment?

A unique eligible homeowner in the campaign group, with the agreed job type, service area and timeframe, whose confirmed appointment actually takes place with your advisor or customer service representative. We verify held status in your records. One record can generate at most one appointment fee. Cancellations, no-shows, unresolved reschedules and comparison-group appointments do not count.

Why leave some estimates outside the campaign?

Normally 15–20% of eligible records are randomly reserved as a comparison group and observed over the same period. This helps distinguish campaign outcomes from what might have happened anyway. Billable appointments and estimated incremental impact are reported separately.

How does the appointment guarantee work?

With at least 150 eligible records and the agreed client conditions met, the sprint guarantees three verified Qualified Held Appointments by campaign day 35 or a full refund of the $750 activation fee. Conditions include documented permitted contact, approved copy and offer, available appointments, the agreed handoff response time and an unchanged agreed process. Fees for verified held appointments are separate and do not reduce the activation refund. The signed agreement sets the details. Sales and revenue are not guaranteed.

How much time does our team need to commit?

Before launch, your team confirms the eligible records, capacity, approved messages and measurement rules. You name one person to handle interested replies within one business day and keep appointment and outcome records up to date. We agree the working process during setup.

What happens after the sprint?

We review the results and recommend stopping, improving the process, another separately scoped sprint or ongoing follow-up when regular eligible volume supports it. There is no automatic ongoing subscription attached to this pilot.

Can we send homeowner data through this form?

Please do not. The first conversation uses business context and aggregate counts. Any transfer of homeowner records follows a separately agreed, approved data process.

Booked Revenue Recovery is operated by Igor Szwagrzyk.

I provide B2B marketing and customer re-engagement services for residential HVAC companies in the United States. I work with your existing estimates and first-party records to build a focused, measurable follow-up process.

Our first conversation is about your backlog, what your team does today and whether this sprint fits. If it does, the next step is a 30-minute review using aggregate information or an approved example before any homeowner data transfer.

Start with a conversation

What happens after
you send the estimate?

Tell Igor a little about your business. We’ll discuss your unsold estimates, current follow-up and whether a 21-day sprint makes sense.

  1. You send your business details.
  2. Igor gets in touch to arrange a 15-minute conversation.
  3. If there’s a fit, we agree the next review.

No homeowner records are needed here. This enquiry does not book a meeting or commit you to a pilot.
